The short answerA product-qualified lead combines evidence of useful product behavior with fit for a commercial conversation. High activity alone is not enough. The account needs a plausible buying situation, and the outreach should help with the next decision instead of treating every active user as ready to purchase.

Define fit and behavior separately

Fit may include company needs, supported workflow and the ability to benefit from the paid offer. Behavior may include reaching a useful outcome, inviting relevant teammates or encountering a legitimate usage requirement. Keep each signal's meaning documented.

Avoid assuming that every limit reached indicates intent to buy. A user may be experimenting, repeating a task unnecessarily or using the product for an unsupported situation.

Build the qualification rule

  1. Specify the account or person being qualified.
  2. Define the useful event and commercial relevance behind it.
  3. Add fit criteria that sales can explain and verify.
  4. State the next helpful conversation or support action.
  5. Review accepted opportunities and retained outcomes to refine the rule.

A score should make the handoff more intelligible, not hide arbitrary weights behind a single number.

Worked example: outreach with context

Illustrative example: an account has successfully built a workflow and invited several colleagues, but pauses before deploying to a second team. The outreach can offer help evaluating rollout requirements. A generic “ready to upgrade?” message ignores the task that made the signal meaningful.

Measure whether the contact helps suitable accounts progress. A higher response rate is less useful if the resulting opportunities are poor fit or require unsupported implementation.

Protect the user experience

Coordinate lifecycle messages, support and sales. Several teams responding to the same signal can make helpful interest feel like pressure. Set ownership and respect communication preferences and applicable requirements.

Is a product-qualified lead always better than a marketing-qualified lead?

No. The signals answer different questions. Product behavior can provide strong context, but qualification still depends on fit and the buying situation.

Should the rule be fully automated?

Automation can route clear cases. Review uncertain signals and sample false positives so the team understands what the system is doing.
