Define the dashboard's decision
A campaign operator may need source quality; an operations owner may need unresolved deliveries; a founder may need contribution and cash timing. Use a shared definition layer while giving each reader the view required for their job.
Keep operational order totals separate from advertising-platform credit. They describe different records and should not be added together.
Build the views
- Funnel counts under consistent eligible definitions.
- Mature cohort outcomes at comparable ages.
- Pending and exception states needing action.
- Costs and contribution under a stated scope.
- Segments that explain meaningful differences in decisions.
Show counts beside rates so small groups are not mistaken for stable patterns. Make the denominator visible for each percentage.

Worked example: unfinished versus failed
Illustrative example: a new cohort has many pending deliveries, while an older cohort is mostly resolved. A dashboard comparing their delivery rates without age notes may imply a decline. Use equivalent observation windows or label the new cohort partial.
An operations view can still show the pending workload immediately. A marketing profitability view should not treat unresolved orders as final outcomes.
Make the report actionable
Name the owner for every exception panel and state the next action. A dashboard that identifies delays but routes nothing can become a display rather than an operating tool. Review whether the information actually changes decisions.
Should the main headline be order volume?
It can show demand, but the business view also needs completion and economics. A growing initial count can hide weaker delivery quality.
Can one dashboard serve every team?
Shared definitions help, while separate views can preserve clarity. Avoid a screen crowded with every possible metric.
Put this into practice
Add the cohort age, pending count and cost scope to the current report. Remove any percentage whose denominator the team cannot explain consistently.
